He Makes Good Decisions

I happened to come across a National Football League (NFL) scouting report of a young college student who wanted to be drafted into the NFL.  The Scouting reports were not good.

The college student also took part in the NFL Scouting Combine where they test physical attributes.  The results of that were not good either.  The reports said he had poor arm strength and athleticism and his sprint times for the 40-yard dash were terrible.

In his report, one longtime analyst said, “I don’t like him. Smart guy. That’s it.”  The only positive part of another report said that “He makes good decisions.”

In spite of these poor reports, this young college student was drafted in that year.  Of the 200 drafted, he was taken at 199.

He Was Prudent

Prudent is not a word we see anymore.  In fact, it doesn’t really sound very flattering.  But the definition of prudent is: The perfected ability to make right decisions.  That seemed to be the only positive thing in his scouting reports and physical analysis.  He was Prudent.

The Perfected Ability to Make Right Decisions

There are two points that you need to pay attention to in that definition.

  1. Right.  It’s easy to make decisions.  It’s not easy to always make “right” decisions.  “Right” in this case means right for the individual, organization, country, and the world in general.
  2. Perfected.  Perfection comes with practice, patience, and wisdom.  It takes time.  You must work at it.  I’ve spent a lifetime trying to perfect my golf swing.  It’s far from perfect but it is better.  Even the pros who will hit thousands of balls a day are trying to perfect their golf swing.

Practice Makes Perfect

We’ve all heard that old adage.  But it’s not true.  Practice doesn’t make perfect if you not practicing the right things or the parts that need to be practiced.  Back to the golf pros, they not only have coaches but lots of technology to help measure and visualize their practice.  They get almost instantaneous feedback on each practice swing.

Feedback

This is why instantaneous feedback is so necessary.  I heard someone once say, if you swat your dog with a newspaper for something he did wrong yesterday, he’ll have no idea what he’s being punished for.  He will only become afraid of newspapers.  This is one reason why annual assessment sessions with employees are so useless.  There may have been an instance several months ago that needs to be fixed.  But by now each participant has formed a memory in their head that satisfies their own needs and ego.  Memory is powerful.

A college professor once had the students in his class write down everything about the day before when the space shuttle Challenger exploded during take-off.  Ten years later, the professor tracked down as many students from that class that he could find.  He handed them their own written record of that day to read over.  One student who had written 14 pages read it through and then tossed it to the side and said to the professor, “That’s not right.  Let me tell you what really happened!”  Ten years later his memory of the incident was more powerful than his recording of the incident the following day.  Memory is powerful.

Prudent Decision Making

Prudence is a process.  It has well-defined steps that will need to be practiced to reach perfection.  The Prudence process requires Trust, Diverse Points of View, and a Good Process

Trust

In my book, “Trust Me” I list the eight elements of trust.  Those elements are self humility, development of others, commitment to learning, listening and creating unity, focus on the issue, compassion for others, personal integrity, not avoiding constructive disagreement, and finally endurance to stick with it to the end.

Diverse Points of View

We hear the word diversity used a great deal these days.  But diversity by itself is worthless unless there is trust.  Trust must be established first.  Without trusted diversity of thought, there is no perfecting of the decision-making process.

Good Process

Prudent decision making is not haphazard; it is a well-defined process.  It can be simplified into three words: Deliberate, Decide, Do.

Deliberate.  Because “time is critical”, most corporate teams don’t do enough (or any) deliberation.  Other reasons I’ve encountered for not deliberating well include:

    • “We already know the answer.”  This happens because of ‘group think’ and ‘selective attention’.  If we don’t have the trusted diversity of thinking, it’s easy to fall into these traps that make us think we already know the answer.
    • This is only one right answer.  This means that all the other possible answers are wrong.  Leadership teams shouldn’t waste their time on truly right-wrong decisions.  Leadership teams should be spending their time on dilemmas.  This means they are dealing with right vs right decisions.  These are the hard decisions.
    • I believe what I see or I remember.  (See the “Feedback” section above.)

Decide.  One element of good decision making is described in something called Triple Loop Learning (Originally developed by Gregory Bateson and extended by Chris Argyris and Peter Senge).  The first step in triple loop learning is to share openly and honestly your beliefs and assumptions about the topic up for decision.

Do.  Having reached a decision through this process, the do part becomes much easier because all the parts of the team are working together.  There is full commitment from each member of the team.  I cover  “Prudence” in previous blogs–take a look to get more detail than we covered here today.

So who was that young college student that was drafted 199 out of 200 that year?  Tom Brady.

No other quarterback has appeared in more than 5 Super Bowls, let alone claimed over 4 rings.  Tom has played in nine Super Bowls and won six of them.  This weekend he will play in his tenth Super Bowl with the opportunity for his seventh win.

He makes good decisions!

Understanding Speed and Velocity: Saying “NO” to the Non-Essential

Shane Parrish said in one of his blogs “It’s tempting to think that in order to be a valuable team player, you should say “yes” to every request and task that is asked of you. People who say yes to everything have a lot of speed. They’re always doing stuff but never getting anything done. Why? Because they don’t think in terms of velocity.”

Speed vs Velocity

I learned the difference between these two elements in engineering school.  Most people don’t know the difference between the two and use them interchangeably.  I admit that in most cases, it doesn’t really matter that people use them incorrectly.  But I believe that part of great leadership is saying what you mean and meaning what you say.  You can’t do that if you’re using words incorrectly.  People understand different words differently and it’s important to clarify what you’re saying.

Speed

Speed is a scalar measurement.  It tells us how far we’ve traveled in what amount of time.  It is distance divided by time.  Our roads have “speed” signs along the way.  Our state increased the speed on rural interstate highways from 70 miles per hour (mph) to 75 mph.  This means that I can cover more miles in the same amount of time.  My speed increases.

But speed doesn’t indicate direction.  I may merge onto the interstate and increase my speed to 75 mph.  I’ll be making good time.  But if I entered into the northbound side of the divided highway and my intended destination is to the south of my starting point, my speed is meaningless.  I may drive for an hour at 75 mph but at the end of that hour, I will be further from my desired destination than when I started.  It doesn’t have much value to go fast if you’re headed in the wrong direction!

Velocity

Velocity, on the other hand, is a vector measurement.  It includes direction.  Going 75 mph to the north is the same speed as 75 mph to the south but has very different velocities and very different destinations.  Just going fast doesn’t necessarily get you to your desired destination.  In fact, you may have a faster speed but take longer to your destination if you have the wrong velocity.

Saying No

The title of this blog indicates that you must say no to the non-essentials.  If you don’t, you’re just going fast!

There must be a purpose or a destination in mind to achieve the greatest velocity.

Some people just can’t say “no.”   Even when they say yes to non-essentials.  They’re just going fast.  This leads to burnout, stress, health issues, and missed targets.  Without a clear destination, there’s no value in going fast.  It’s just that some people feel that if they’re going fast then they’re more valuable.  Wrong!

Successful People say No

I’ll close this blog with a quote from Shane Parrish’s blog:

The difference between successful people and very successful people is that very successful people say ‘no’ to almost everything.

If I were to rank the CEO’s I’ve worked with through the years, the one at the top of my list (best CEO) said ‘No’ more than all the others.  There is a tremendous demand for the time of the CEO.  And the demands are almost all worthwhile.  But the best CEO I ever worked with made it very clear the three things they were focused on in any given year.  When a demand arose that required them to spend time on something other than the three things that were the focus for the year, they immediately said ‘No’ and recruited someone else to accomplish the task.  It’s usually ego that drives them to spend their time on the non-essentials.  Good CEO’s overcome the ego.

Increase Your Velocity

Three things are listed in the blog that will help increase velocity

  1. Ruthlessly shave away the unnecessary tasks, priorities, meetings, and BS.  See the paragraph above to help with this item.
  2. Don’t rely on your willpower to say no; instead, create systems that help you fend off the distractions.
    I think this is a really good suggestion.  Just believing you have the willpower to say no when the time comes will fail.  Rely on a visible system (to you and others) to put demands in the ‘no’ category.
  3. Say “no” to your boss.  This may be the most difficult one for most people.  But, if you have a good boss, you will be respected for saying ‘no’ based on your system.  If you are not respected for saying ‘no’ for the right reasons, look for another job (boss).

If you’re all about speed, you’ll simply experience burnout.  Velocity indicates you have a meaningful destination.  Velocity will lead to success and satisfaction.

Heeeeere’s Johnny!

I’ve recently noticed there are Johnny Carson reruns from his old “Tonight” show on one of the networks.  I always considered Carson the best night-time TV host so I began to watch a few.  Overall, I have not been disappointed.

Humility

While I’m sure that Johnny Carson had a reasonably big ego, it seemed that he treated every guest with equal respect and humility.  It didn’t make any difference if the person was the hottest movie star of the day or had just won a contest for catching gumdrops in their mouth.  The person had accomplished something and Carson respected them for it.  He would often join the person on stage and attempt to duplicate their effort almost always failing miserably.  Once again to demonstrate their accomplishment and respect them for it.

Monologue

But the real topic of this blog is listening!  Elizabeth Bernstein wrote an article for the Wall Street Journal titled No One is Listening?  Maybe You’re the Problem.

I’ve written several times about listening with the intent to understand vs. listening with the intent to respond.  Many of our communication problems happen because we’re preparing our response rather than trying to listen and understand what the other person is saying.

But Ms. Bernstien made one point in the article that many talkers engage in monologue rather than dialogue.

Carson always started his show with a monologue.  While he certainly was listening to the audience for clues about how funny his statement was, he simply went on with the rest of his monologue just as he had written and practiced it.

The WSJ article said “Often talkers engage in a monologue rather than a dialogue.  They drone on and ignore the listener’s clues that he or she is disengaged.”

They’re speaking in a monologue while seemingly engaged in a dialogue.  And then rate the “listener” poorly for not being engaged.

Dialogue

But once Johnny had a guest sitting across the desk from him, he seemed to fully switch to a dialogue.  He listened.  He made eye contact.  He asked open-ended questions.  He encouraged the other person to elaborate.

Let’s examine the word Dialogue for a minute.  I have observed teams that use:

  • Debate
  • Discussion
  • Dialogue (although very few understand or have been taught what it means to dialogue)

Debate

Many of you have been on debate teams in high school or college.  If you’ll recall, you were often given positions on a topic that you may not have even believed.  But you still had to debate and in fact, were graded on your debating skills whether you believed in the topic or not.  The goal of the debate was to “win.”  If your goal in a team meeting or engaging with another person is to win the debate, you may actually accomplish the goal but over time will be ignored and shunned for your lack of dialogue abilities.

Discussion

Most teams will tell me that they’ve learned the negative aspects of debating and have avoided them by making sure the team is having a good discussion.  While their intentions and often their actions are good, they don’t really know the root of the word discussion.  The word discussion has the same root as percussion.  I played in the percussion section in my high school band.  When we were out marching in a parade or other pageantry, I played the snare drum and my job was to play it as loud as possible to help the band stay in order and be heard over the crowd.  All too often, teams turn to discussion where the loudest person wins through sheer force and percussion.

Dialogue

Dialogue has a pattern that will help a team reach a unified position.  There is much to be learned about dialogue and it can be modified to the team’s particular needs but in general, follows this pattern:

  • Boil the issue down to two positions so that you can decide (eliminate one of the options)
  • Once down to two positions, dialogue them one at a time.
    • This means that for a period of time “everyone” on the team is on the same side to help lead the position to great success.
  • Once each position has been dialogued, decide.  Eliminate one position and put all the team’s energy into the chosen position.  It’s amazing how quickly one position can be reached when the debate and discussion are removed from the process.  It’s also amazing how powerful one position can become when everyone is behind its success.

Wasting Time

This concept was brought to me by my favorite author, Shane Parrish, through his farnamstreetblog.com.

It’s a review of the book “How to Live on 24 Hours a Day” by Arnold Bennett.

While I believe this fits into today’s issues, Bennett wrote this book in 1910.

This is one of the things written about in 1910:

The 1910s were a time of great change in American industry. The managerial side of industry was growing and American corporations were reorganizing and becoming more efficient. Technology was available to make corporations run more smoothly and increase production.

A few of the things happening in 2020:

The 2020s are a time of great change in American industry. The managerial side of industry is shrinking and American corporations are being forced to reorganize and become more efficient. Technology is available to make corporations run more smoothly, increase productivity, and help teams run virtually.

What are you doing with your time?

Shane pulls out a few quotes from Bennett’s book.

You cannot draw on the future. Impossible to get into debt! You can only waste the passing moment. You cannot waste tomorrow, it is kept from you.

Remember: You have to live on this 24 hours of time. Out of it you have to spin health, pleasure, money, content, respect and the evolution of your immortal soul. It’s right use…is a matter of the highest urgency.

So, what are you doing with your time?

One of our blogs a couple of weeks ago included the following quote:

Executives who were bracing for a months-long disruption are now thinking in terms of years. Their job has changed from riding it out to reinventing.

Reinventing

Our work-life is changing.  You may have been “bracing for a months-long disruption” to your work life.  But now we’re starting to think in terms of years, or maybe even forever.

How are you spending your time?  Another quote that Shane pulls from Bennett’s book says:

Newspapers are full of articles explaining how to live on such-and-such a sum…but I have never seen an essay ‘how to live on 24 hours a day.’ Yet it has been said that time is money. That proverb understates the case. Time is a great deal more than money. If you have time, you can obtain money-usually. But…you cannot buy yourself a minute more time.

You cannot buy yourself a minute more time!  Bennett makes another statement:

The supply of time is truly a daily miracle. You wake up in the morning and lo! your purse is magically filled with 24 hours of the unmanufactured tissue of the universe of your life! It is yours.

It’s a miracle!  Every day you wake up with a new 24 hours that are yours!

Don’t Waste Time

Even though you have a new 24 hours every day, the time that you waste will never be recovered.  Again, Bennett says:

You have to live on this 24 hours of time. Out of it you have to spin health, pleasure, money, content, respect and the evolution of your immortal soul. It’s right use…is a matter of the highest urgency.

Do you put the highest urgency on your time?

Don’t Be Busy

I’m not talking about being “busy.”  I was once told that the word ‘busy’ is represented by two symbols in the Japanese language.  The first symbol represents “people.”  The second symbol represents “destroyer.”  Therefore, a translation of the Japanese symbols for busy is “people-destroyer.”

Being busy is not productive.  Consciously deciding what to do with the time that we have is productive.  In fact, the word “decide” means to consciously figure out what not to do.

Don’t be busy.  Decide what you are not going to spend your time on and then consciously spend it on the things that are important. Those things should include (but not be limited to):

  • Health
  • Pleasure
  • Family
  • Your immortal soul
  • Reinventing yourself

Reinvent Yourself

Just don’t be busy!  Reinvent yourself!

Bennett says “You can turn over a new leaf every hour if you choose.”

We all have excuses for not taking the time to reinvent ourselves.

  • Too Young – not enough experience
  • Too Old – can’t change my habits
  • Too Poor – no resources available
  • Too Rich – need to “protect” the wealth
  • Too Secure – if I change I might fail.  I’ll lose my security

What’s your excuse for not reinventing yourself?  Believe me, the world is moving much too fast not to reinvent yourself!

My father’s generation didn’t have the urgency.  The country was rebuilding after WWII and he was riding the wave.

My generation has needed to reinvent a few times.  I went from engineer to micro-computer entrepreneur to executive coach/consultant to animator.

My kid’s generations have moved even faster as the world changes around them.

My oldest grandson graduated from high school this year and I’m already watching him reinvent himself as he goes.

Time is Limited

24 new hours a day is a great gift.  But it’s easy to waste 10 minutes here or 2 hours there.  Its right use is the highest urgency.

Don’t be busy.  Reinvent yourself.

Mental Models – Part II

Because the first blog on Mental Models was running long, I decided to break it into Part I and Part II.

We’ll finish up the concept in this blog with:

  • Inversion
  • Occam’s Razor
  • Hanlon’s Razor and a final meaningful topic
  • So What?

Inversion

In general, the inversion model is a tool to improve our thinking.  It simply means to turn our thinking upside down.  Approach the problem in reverse order.  Most of us move forward through a problem.  Inversion indicates that we should work the problem backward.  I’m also going to suggest that it can be particularly powerful to start with an end that we wouldn’t normally expect.  Or start with the conclusion that was suggested by someone that you would never have thought of or may even think it is the wrong conclusion.  However, starting with that end in mind and working back through the problem may reveal a perspective or mental model that you have never thought of or used before.

Occam’s Razor

The powerful point of Occam’s Razor is that simple solutions are more likely than complicated ones.  The fewer moving parts the better.

Hanlon’s Razor

Simply put, Hanlon’s Razor says that we should assume ignorance rather than malice.  Another way of putting this one is to assume the right explanation is the one that contains the least amount of intent.  Our human antenna picks up quickly if we think someone is making an argument simply because they have an agenda (or intent).  The least amount of malice and intent will often lead to the best solution.

So What?

I can hear many of you now saying “Ok Potter, what’s with all this drivel about Mental Models anyway?  You’ve wasted two blogs going on about something that is interesting to you but has been boring trivia to me.  So, what’s your point?”

Emotional Quotient

My answer goes back to a blog a wrote a couple of weeks ago titled Success. In that blog it was noted that there is no correlation between success and IQ but there is correlation between Success and EQ.  If you want to be successful, increase your EQ.

High EQ people have a great deal of self-awareness.  I don’t really care if you know what the mental models are or what they mean.  But I really care that you realize there are multiple, legitimate mental models and you can really limit yourself if you are ignorant of which model you use or if you believe the model you use is the only one capable of coming up with the right answer.  This last point can lead to alienation, distrust, and dislike of your teammates.

Be Self-Aware.  It’s the first step of increasing your EQ that will lead to your success.

Mental Models – Part I

Mental Models shape our thinking.  So much so that we can look at the same data or situation as someone else and reach very different conclusions because we each rely on different models.

Mental Models Impact on Emotional Quotient

In the Emotional Quotient blog from last week, one of the pillars is Self-Awareness.  If you’re not self-aware enough to know that you use a particular Mental Model then you end up arguing a point just because the other person is wrong, or stupid, or lacks the ability to see things reasonably.

Mental models are numerous.  I could easily list eighty or more just from the reading I have done. They include

  • General Thinking Concepts
  • Numeracy
  • Systems
  • Physical World
  • Biological World
  • Human Nature and Judgement
  • Microeconomics and Strategy, and
  • Military and War.

Each model will have an average of ten subsets so it can be a little overwhelming.  However, without learning a general outline of the various models, we assume that the model we use is the “correct” one.  Sometimes people assume that the model they use is the “only” one.

Because of the people, environment, and education that we grow up with, the model we use seems very natural to us and we’re often not even aware that our mind filters everything through that model.  Become aware that there are other models!  Understand how they shape thinking and judging.  You will become a more understanding person who develops empathy.  Another one of the Emotional Quotient categories.

General Thinking Concepts

For this blog, we’re going to focus on General Thinking Concepts.  The subset of principles for this mental model include:

  • The Map is Not the Territory
  • Circle of Competence
  • First Principles Thinking
  • Thought Experiment
  • Second-Order Thinking
  • Probabilistic Thinking
    • Inversion
    • Occam’s Razor
    • Hanlon’s Razor

The Map is Not the Territory

Maps are representations.  They are imperfect.  The first ocean explorers had maps that showed the next continent to the east of Europe was India.  Their maps were imperfect!  Perfect maps are so large and bulky, they no longer become useful to carry around, either mentally or physically.  They do point us in the right direction and give us an idea of where we’re headed but they do not help us when reality differs from the map or we need more detail.

Sometimes a map is simply a snapshot of a point in time.  It may no longer represent the current reality.  This is important because much of our mental models were formed in our childhood.  That world may no longer exist.  I remember as a child coming home only to find a group of my parent’s friends had “stopped by” and were now making sandwiches and getting something to drink from the refrigerator.  That world no longer exists.

Circle of Competence

Think of three circles.  The smallest inside the middle one.  The middle one inside the largest circle.  The Circle of Competence is easy to think of in this way.

  • Smallest Circle: What you know.
  • Middle Circle: What you think you know (but actually don’t know)
  • Largest Circle:  What you don’t know and you know you don’t know it.

The problem is that our mind tends to blur the boundary between the smallest circle (what you do know) and the middle circle (what you think you know but you don’t).

Believing there is only one mental model to understand the world is what blurs this boundary.  When your mind uses (or believes there is) only one mental model than when someone disagrees, it’s because they’re ignorant or stupid that causes that disagreement.  The thought may never occur to you that they’re simply working from a different mental model.

First Principle Thinking

The real issue here is separating facts from assumptions.  We often reach assumptions of the facts based on our mental models then treat the assumptions as facts.  First Principles is one of the best ways to unravel complicated problems.  By separating facts from assumptions, new assumptions can be reached based on the facts and can lead to great creativity.

Thought Experiment

Thought experiments are used heavily in philosophy and theoretical physics.  Einstein put forth many of his principles of the universe based on Thought Experiments.  He wasn’t actually there to observe his theory at work, it was a theory entirely within his head.  This opens up new approaches to inquiry and exploration.  What may seem impossible based on our mental model becomes a possibility in thought experimentation.

Second-Order Thinking

I might name this one unintended consequence.  In first-order thinking, it’s easy to see the consequences of our actions.  If I throw this rock at that window, I will see and hear it shatter.

Second-order thinking pushes us to think long-term in order to think through the consequences of our actions.  I believe this is why many of our government actions have so many unintended consequences.  The people putting these regulations in place are usually not thinking beyond the next election cycle.

Having public corporations report quarterly results instills much of the same behavior.

Make decisions based on the long-term.  It often takes a person with a different mental model to see potential consequences.

Probabilistic Thinking

In probabilistic thinking, the goal is to determine the likelihood of a specific outcome.  The accuracy of our decisions is improved if we can more accurately predict potential outcomes.

Thought for the Day

Realize that there are numerous mental models in the world and you have not cornered the market on right thinking by using a model and sticking with it.  You have simply proved that you’re a narrow-minded thinker.

Are you happy with your career?

During this time of lock-down when we have the opportunity for some deep thoughts, now may be the best time to ask yourself if you’re happy with your career choices or happy in the career you find yourself in.

People can get stuck in jobs that reflect what they’re good at rather than what they’re happy with.

One of the Best

I was working with a client that was very good at what they were doing.  They worked in the finance department and were constantly noticed by bosses and peers as one of the best.  Because of this deserved reputation, they had been promoted on a regular basis and were making a salary that was beyond what they dreamed they would be making at this point in their career.

We were having a one-on-one session when they said something almost shocking.  “I hate what I’m doing!”  They knew they had been treated fairly, were compensated well for what they did, and even experienced satisfaction when they accomplished the tasks that were expected of them.  But this is not what they wanted to be doing!  Given their preference they would be much happier working with people instead of numbers.  They wished that had made different career choices earlier.  Now they felt trapped by the position and salary.

One Career may not last

I worked in three very different industries—engineering/construction, computers, consulting—over my career.  I enjoyed working in each of the three but found myself searching for something new and different in each assignment.  When I got to the point where I needed to change, I often found that I had been working toward the new industry for about ten years.  At that point, it was a matter of pulling the trigger to move on.  I don’t want to give the idea that any of those changes were easy.  I’ve gone broke a couple of times.  I’ve spent several years on the bottom rung of a new position before feeling proficient at what I was doing.  It always impacted my family every time I changed!

But I did it!  It wasn’t easy but I did it.

Adam Kurtz in his book Things are What you Make of Them lists 7 steps you can take to be happier with your career.

  • Don’t look back in anger
  • Check your pulse
  • Do your research
  • Update your skillset
  • Hold yourself accountable
  • Step away and take a moment for yourself
  • Just go for it

Don’t Look Back in Anger

The client I mentioned earlier seemed angry at the career they found themselves “trapped” in.  We all make decisions with the best information we have at the time.  That information may even include personal and family needs; college tuition, aging parents, single provider, debts, etc.  Don’t second guess.  Make the best decision at the time.  Now may or may not be the best time to make a new decision.

Check your Pulse

A high pulse is NOT a good thing.  If your work is providing you with a high pulse on a regular base, make a new decision.

Do Your Research

After I wrote my book Trust Me a family member told me they had read the book.  After thanking them, I asked if it provided any insight.  Their response was “Yes, I quit my job!”  That wasn’t quite what I expected so I asked them what triggered that response.

Reading your book helped me realize that the company I had joined had changed over the years and I hadn’t noticed.  All the aspects of good leadership written about in the book were why I had gone to work for the company in the first place.  But, over the years that had all disappeared and I hadn’t noticed.  I didn’t want to work there anymore.  I wanted to work someplace where I would be happy.

Update Your Skillset

Every position requires a slightly different skillset.  Find out what the new ones are.  Learn about them.  Read.  Educate.  Practice.  Get better.

Hold Yourself Accountable

If you’re not happy with your career, there is only one person responsible.  You!

This goes along with the first piece of advice about not looking back in anger.  You’re responsible.  Make the decision that’s right for you.  Don’t look back.  Especially don’t look back with anger.  It was your decision.  Do you need to make a new one?  As the last point recognizes, make it.

Step Away and Take a Moment for Yourself

This is being forced on us by this lock-down portion of the pandemic we’re dealing with.  Use the time wisely

Just Go for It

I’m not a big Nike fan but just do it.  It means your happiness and likely your health.  If it’s right for you, just go for it.

Go for Happiness

The world tells us to go for the big bucks.  Be in a position of power.  Be seen as possessing the best skill set.  However, if you talk with people (and you should) who are at the end of their career or even approaching the end of their life, they’ll tell you to go for happiness.

When people are approaching the end of their life, their best memories are of the relationships they developed over the years.

When I was recovering from open-heart surgery and subsequent infection a few years ago, different friends would visit me almost every day.  Finally, the day nurse asked if I was part of a large family.  When I said no, she was surprised because she thought that my “brothers” had been visiting me every day.  I explained to her that “yes, they were my brothers” but they were not family.  She was envious.  They all seemed so close and concerned about me, she thought they were family.

Each of my “brothers” had been a part of the different careers.  I had chosen happiness.  It made me happy.

Culture – Consistency: Agreement

Agreement that leads to commitment is a long, arduous process.  It requires building great teams that listen to each other, respect each other and use a great process to reach agreement.  Agreement leads to commitment which leads to better execution.  This commitment happens in the face of initial positions that may be counter to the final agreement.  Reaching agreement is hard work.

Culture Elements

Items that the Denison Culture Survey asks about include:

  • win-win solutions
  • consensus or agreement is reached on difficult issues
  • while the process may be long and arduous, it’s always easy to reach agreement in the end
  • is the agreement in line with the core values
Intact Teams

These questions are focused on teams that work together.  We’ll look at building coordination and integration across the corporation in the next blog post.  But coordination across the organization never happens if we aren’t able to reach agreement within teams first.

Agreement and commitment were the subjects of a series of blogs that I wrote in the first half of 2019 on building great teams.

Respect

Reaching agreement within teams requires a great deal of respect for each member of the team.  Good leaders should expect that each member of a team has either a slight or dramatic different point of view.   This diversity of thought is what leads to great decisions.  But only if there is respect within the team for each person’s point of view.  If there is an element of right and wrong or someone believes they know the “truth” while everyone else simply has a different perspective, a true agreement cannot be reached.

Culture Survey

The culture survey does a great job at pointing out the symptoms of agreement or disagreement.  It doesn’t actually help us solve the problem but clearly identifies if a problem exists.  If the culture survey indicates there is a lack of agreement, that should serve as a big red flag that lots of internal work is required to build up the respect and processes of teams.

Team Elements – Commitment: Decision Process

Understanding and using the right process is one key to decision making.  It also helps assure that you’ll reach full commitment to the decision rather than compliance.

There have been a number of decision types identified but one simple list includes:

  • Unilateral
  • Consultative
  • Consensus
  • Unanimous

Unanimous

Leave that to the courtroom.  It doesn’t really happen in a corporate environment.

Unilateral

This decision type has the advantages of speed, simplicity, and clarity.  However, it will waste a groups intelligence, invites resistance and lowers motivation.  It should be used when speed and time are paramount and there is a real danger in not making a decision immediately.  It can also be used when one person or team’s decision has little effect or impact on another person or team.

But the real cost of Unilateral decisions occurs with wasted time because of lack of clarity.  I have observed team time wasted by putting a “unilateral” decision on the agenda for a team meeting.  Unilateral decisions should be made and then the rest of the team informed.  Informing is more effective through other means (memos, emails, reports, etc) than making it a topic of a team meeting.  Once a decision hits the agenda, it is assumed or at least treated as if it is up for questioning, discussion or debate.  If a decision is unilateral, do not put it on the agenda!

Consensus

After observing and working with leadership teams for thirty years, I am convinced that business teams never make consensus decisions.  They may talk as if it was a consensus decision but most decisions are unilateral or consultative.  Don’t kid yourself.

There may be one or two decisions that must be made by consensus because they are so crucial to the future health and well being of the corporation but you cannot run a business by consensus.

Consultative

Almost all decisions are or should be consultative.  However, one major key to consultative decisions is that there is a clear decision owner.   I have seen hours wasted in team meetings trying to make a decision when the real issue that is being sorted out is who really owns the decision.  Unfortunately, that issue is either ignored or never stated out loud.  Consultative decisions must have a clear decision owner.  Sort that out first before you continue with the decision-making process.

The second most important aspect of good consultative decisions is a clear process.  The consultative decision leader or a good facilitator must help the team through a good process that includes more listening than talking.  One of the best processes to learn is the concept of Prudence.

Prudence

Prudence is one of those ancient words that doesn’t get much use today and most people would tell me that it doesn’t fit in today’s modern business world.  However, listen to the definition of Prudence:

“The perfected ability to make right decisions.”

As a leadership team, your goal is to perfect your ability to make “right” decisions!  Learn to follow the process of Prudence.

The Prudence process is described as Deliberate, Decide, Do.

  • Deliberate well.  Most teams either don’t do it well or skimp on the deliberation process in order to get to a quick decision.
  • Decide but be sure to use the proper decision type.
  • Do.  Execution of the decision will be much crisper, clearer and faster if the first two steps are properly followed.

Debate, Discuss, Dialogue

Deliberation can be in the form of debate, discussion or dialogue.  Let’s take a quick look at each:

  • Debate.  If you’ve ever been on a debate team you know that the goal is to win.  Often debaters are asked to take a position that they themselves don’t believe is true but the goal of winning remains.  Debate creates winners and losers.  Commitment will not be achieved when a portion of the team feels like they lost.
  • Discussion.  The idea of discussion may sound more civilized but the root word for discussion is the same root word for percussion.  In other words, he who can beat his drum the loudest will win the discussion.  Once again, discussion creates winners and losers.
  • Dialogue.  Dialogue is part of the Socratic method.  The Greek origins are “through discourse or talk.”  The Unabridged Dictionary says to “elicit a clear and consistent expression.”

Dialogue begins with eliciting, questioning, listening.  Everyone must be heard and understood.  (See my short book review of On Dialogue by David Bohm).

If you do a great job of deliberation, using dialogue, decisions will be made easier.  A decision will not only be made easier, but there will also be a full commitment to the decisions that are reached.  This happens even if individuals were opposed to the decision in the first place.  Dialogue works through those differences and allows teams to get beyond compliance with full commitment.

Once full commitment has been achieved, decision execution happens.  No revisiting.  No dragging of feet.  No sabotage.  Just clean, crisp execution.

Get to full commitment by identifying your decision type and using a good process to reach commitment!

Learning in Chaos

As Peter Senge defines it, a learning organization is an organizational structure in which “people continually expand their capacity to create the results they truly desire, where new and expansive patterns of thinking are nurtured, where collective aspiration is set free, and where people are continually learning how to learn together.”

In this sense, a learning organization is an organization that is continually expanding its ability to create and re-create the very patterns and structures by which it operates.

At least that is the goal.

Quick-Deciding Creates Chaos, Learning Order

Unfortunately, what I have found in my work is that quick decision making has won. In many cases, leaders have abandoned the learning organization in favor of the quick-deciding organization.

In times of chaos, confusion, and change, peacemaking leaders need to focus attention on making sure their organizations are quick learning rather than quick deciding.

The fast-paced environment of product development, competition, and shareholder expectations has forced many organizations to adopt a quick-deciding mentality. In this model, a team (much like a football team needing to score before time expires in the fourth quarter) is in a hurry-up offense. The goal is to make decisions. But as Tom Peters correctly observes, “As competition around the world boils over as never before, firms caught with bloated staffs and dissipating strengths—from Silicon Valley to the Ruhr Valley in Germany—are looking for quick fixes. There are none.”

Leading Toward Learning

So how would a two-pillar, peacemaking leader respond?

The goal of the quick-learning team is to seek out and develop opinion rather than steamrolling over it or quickly mustering forces against it. Feedback is highly desired rather than feared.

In contrast, feedback is offensive when you are a quick-deciding team. You develop “sides” on all issues. The competition heats up. Winning at all costs is what counts.

Members of a quick-learning team are all on the same side of the fence, looking at an issue with differing opinions, experiences, and ideas.

Meeting Agendas

Meeting agendas are often a surprising enemy. Leaders, staring at an agenda, feel compelled to make decisions within the time allotted. In most cases, true discussion of the issues and everyone’s opinions (the rooting-out process) is bypassed in favor of table talk that centers on implementation.

We suggest a meeting agenda that maps out what the team wants to learn about an issue. Learning should be the goal with good decisions the result. Remember that the goal is learning quickly and then making good decisions, not just deciding quickly.

Patience is Key

“Patience,” said Saint Augustine, “is the companion of wisdom.” Problems and day-to-day crises test our wisdom and our ability to make decisions under pressure. Great leaders are people of patience and constant learning.

It is the leader’s job to pull everything together into a quick-learning rather than a quick-deciding environment. The leader holds the dialogue together and asks questions that are designed to help team members clearly communicate their information and thoughts about the agenda item. In this way, the meeting’s goal is met: quick learning—rather than quick deciding—for the purpose of making good decisions.

The leader needs to develop not only an inclusive mind-set but also one that honors people for who they are and what they bring to the process. Each person brings unique strengths and outlooks to the table.

Team Elements – Truth: Truth with Half a Brain

Do you use half or all of your brain to understand the truth?

We’ve been introducing and preparing ourselves to walk through the elements that make great teams. The first of these is Truth. Great teams can tell each other the truth. But truth needs some special understanding.

“Any one with half a brain…”

“Anyone with half a brain can see the truth.” That’s an old saying that expresses some derision toward someone who doesn’t see the truth as you see it. The implication is that if you used even half your brain, you would see the truth.

Have you noticed that people (sometimes yourself) “know” the truth? But if you point out to them that someone else sees things differently, their reaction is the other person has a perspective, but you have the truth.

Separating the brain

Years ago, it was discovered that the cure for people who have extreme epilepsy is to sever their brain halves. Each half of the brain is still fully functional; it’s just that the two halves don’t communicate with each other anymore.

For people who went through this procedure, their epilepsy issues were cured. One patient said “You don’t notice that your brain halves are not working together. You just adapt to it. You don’t feel any different than you did before.” However, the researchers did notice a difference.

To further clarify this difference they created an experiment with some of the earliest patients. These first experiments were conducted in the days before the personal computer, so they used the technology available to them at the moment, a View-Finder. With a View-Finder, each eye sees a slightly different image. The intended purpose was to give a sense of 3-D depth perception. The researchers modified this technology slightly and gave the patient entirely different photos in each eye. In the right eye, they showed the patient a picture of a women. In the left eye, there was a picture of a man.

Before placing the View-Finder to the patient’s eyes, they asked the patient to describe what they saw in the View-Finder. After a few seconds of observing, the patient described the women (in her right eye) in complete detail. When asked if she saw anything else the answer was “No, I described the woman as completely as I could.”

Then the patient was asked to repeat the experiment, but this time instead of describing what she saw, she was to pick out the image of what she saw from a group of images. After viewing the View-Finder for a few seconds, the patient pointed to the picture of the man that appeared in the left eye. In both cases, the pictures of the man and the woman appeared in the same eye. However, the patient was “manipulated” to either verbalize what she saw or point to a point at what she saw. In other words, the researchers could control which image the person saw and remembered by setting them up ahead of time. Verbal description caused the person to describe the image in the right eye. Muscle and physical control caused the person to describe the image in the left eye. Their “truth” was dictated simply by prepping them for how they would answer the question.

A similar experiment conducted with another patient years later with the use of a personal computer provided the same results. This time the patient was asked to concentrate on a dot right in the middle of their computer monitor, and then two images were flashed on the screen: one image to the right of the dot, the other image to the left of the dot.

When the patient was asked to describe what they saw, they described the hammer that appeared to the right of center. When asked to draw what they saw, they drew the screwdriver that appeared to the left of center. When asked to describe what they had drawn, the answer was a screwdriver. When asked why they drew a screwdriver when they originally described a hammer the answer was “I don’t know.”

So, what was truth to that person? The man or the woman? The hammer or screwdriver? The answer is both answers were true. But the brain used some pre-determined criteria to be aware of and record for memory the “truth.”

Current day brain science has taken us a step further. Because of the functional MRI, brain scientist can track an image as it enters through our eyes all the way to being implanted in our memory. What they have found is that the image doesn’t go directly to memory. They’ve been able to determine that once our eye perceives the image, it is parsed into about 127 million bits of information, sent through at least 12 (they think as many as 24) processing centers in the brain, then processed through the older centers of the brain for object recognition and motion detection before being reassembled in our memory.

These early discovered centers include:

  • Values
  • Emotions
  • Goals
  • Beliefs
  • Ideas
  • Happy/Sad
  • Memories
  • Pain
  • Stress

This clears up the old question, do you believe what you see or see what you believe. You see what you believe.

Team Perspective

Courtroom judges will tell you that if two eyewitnesses tell the court exactly the same version of what happened, they know they’ve colluded. Judges know that no two people see the same event in exactly the same way.

So, if our goal is to speak the truth with each other or to get at the truth as a team, we need to start with the premise that we each have our perspective. Great teams value and understand each of those unique perspectives and then work hard to develop a collective team “truth.” What will be the team perspective based on all of our individual perspectives? What will be the truth that solutions will based on so that the team can move forward with unity and commitment?

By sharing beliefs and assumptions plus perspective of the situation, great teams begin to build an understanding of what they face and how to move forward.

Use your whole brain plus have the respect (next series of blog posts) to allow for the diverse points of view held by all team members. You’ll have a better chance of succeeding and be happier doing it.

NEXT

What will you do next? This one question may be the key to success.

Our lives are filled with events. This list is long and complex, especially when you add personal experiences, but I’ll just stick with corporate issues in this blog post.

Events can include issues such as:

  • A competitor surprises you with a new product or strategy in the marketplace.
  • A disruptive new technology catches you off guard.
  • You fail at an assignment.
  • A teammate seems to be cutting you down behind your back.
  • Your boss seems to be showing favorites on the team.
  • You just experienced great corporate, team or personal success.

As you can see these events can range from outside your control, to personal experiences, failures, successes and everything in between.

With each of these, we will experience emotions. These emotions will vary as wildly at the events themselves and range from good to bad. We may experience:

  • A desire to retaliate.
  • Feelings of failure.
  • Wanting to react immediately.
  • Being a victim.

Again, our reaction, emotions, and immediate feelings will be all over the board. They’re natural and they will happen. Don’t assume that “as an adult” you should keep your emotions under control and feel bad about your reactions. They’re human. They will happen.

But, what you do next will determine your success or failure now and throughout life. Having the initial reaction is involuntary. What you do next is a choice.

If you’re part of a team or maybe even the team leader, you should intentionally talk about what you do next to deal with the issue.

If you’re dealing with a failure:

  • don’t stick your head in the sand
  • don’t ignore the truth
  • don’t hang on to some false or out of date view of the world
  • don’t write it off as bad luck

If you’re dealing with success:

  • Don’t let it go to your head
  • Don’t assume you’ve got everything figured out
  • Don’t assume your success will last more than a day
  • Don’t stop figuring out how to get better every day

Whatever the circumstances, figure out what to do next.

Great individuals and teams are constantly learning and growing. They’re figuring out what to do next.

Enjoy your success. Mourn your failures. But in all circumstances constantly be asking “What should we (I) being doing next?”
