The Long Game of Peacemaking

For any leader, they must understand that peacemaking on their team is a long game.

Peacemakers understand the longer-term view

Even as we stop focusing on ourselves, begin building interpersonal relationships, and seek to understand the progressive stages of change, we also need to take a longer-term view of the issues or changes. Too often people make small, short-term improvements that send their organizations into a rapid-fire series of chaotic adjustments; then they make more small changes that rip apart their employees’ morale.

Peter G. Peterson, chairman of The Blackstone Group, said in an interview:

Don’t sacrifice your long-term vital future for the temporary present. Just as it is a mistake to assume that boom times go on forever (an assumption that got us into this e-commerce fiasco in the first place), it’s also a mistake to assume that the business cycle has been repealed and that today’s bad times will go on forever. The latter assumption can lead to so much emphasis on cutting costs today that we forget that we’re also managers of the future.

We are familiar with a company whose former president (and founder) took it through significant short-term changes only to reverse or change his decisions months or even weeks later. The result was a swelling of employee distrust and despair. The upshot of their negative attitude was the formation of an informal vigilante group within the company. The group simply began to ignore the changes or bury them so deeply within the bureaucracy that they were never enacted.
We use a concept called Beliefs and Assumptions to help organizations not only improve quality and interactions but also focus on longer-term solutions and thus avoid the needless pain and suffering that result from short-term chaos.

In the course of everyday business, work is performed and results are achieved. If the actual results do not match the desired results, we apply a fix and try again in an effort to achieve better results. However, this do-the-work-get-the-results-adjust-do-the-work cycle can become very repetitive and tiring. Thus, the TQM and re-engineering evolutions were born.

By examining the systems and processes that drive the work, we can make changes earlier in the cycle to avoid many of the undesirable results without getting caught in the trap of having to constantly fix problems. However, if leaders really want to make sustainable changes, they must examine the underlying beliefs and assumptions that form the basis for the systems and processes. Having a system or process in place is one thing. But the key to success is having people who believe in the process and the importance of implementing it.

When leaders focus on sustainability, they bring peace and a semblance of meaning to change. Rather than relying on knee-jerk responses, such leaders bring peace by looking farther down the road and developing solutions that have lasting power.

Many times leaders want to “fix” problems, so they just do some more work. They tinker with the system rather than providing a lasting solution.

Peacemakers seek long-term solutions

They want to improve the quality of thinking and interactions, not just fix problems. To do this, leaders who make meaning out of chaos work on beliefs and assumptions. They seek to get to the root of an issue and therefore develop a longer-term solution. They are also unwavering in this approach; anything less will cause confusion or chaos within the organization.

Favored Are Those with Fortitude

What does fortitude look like?

He had failed repeatedly.

On June 19, 2002, the Chicago millionaire Steve Fossett began another attempt to circumnavigate the globe in a balloon, a craft he called SoloSpirit.

Fossett, who already held records in ballooning, sailing, and motorized flight, had this one personal goal to achieve. The five previous attempts to circle the earth in a hot-air balloon had failed, the latest attempt ending in a torrent of thunderstorms in Brazil.

Steve Fossett is a determined man, however. He sees the goal and presses forward to achieve it. Even though his fifth journey had set many ballooning records, the central goal of completely circling the globe wasn’t reached. Steve had to try again; he is a man of endurance.

On July 4, 2002, after fourteen days, nineteen hours, and fifty-one minutes, Steve Fossett realized his dream: He landed smoothly near Lake Yamma Yamma in the east Australian outback. On his trip around the world, he had traveled almost 21,000 miles.

His persistence and uncompromising perseverance had kept him focused—no matter what the odds, the obstacles, or what others believed and said. That is what fortitude looks like.

The pillars of leadership

As I have noted before, endurance—along with humility—is one of the two foundational pillars of effective leadership. Truly great leaders are humble men and women who in the face of extreme stress, trial, failure, and chaos hold on, move forward, and endure. They have grit—fortitude.

By starting with humility, you can be sure that you’re ready for endurance. Holding on until you reach the right target is only accomplished by applying the previous seven principles.

Endurance takes courage—guts. It takes the ability to persevere and stand strong when the tide of public opinion and employee wishes are against whatever you as leader believe must happen. It is a quality that instills confidence in followers and pushes organizations to realize their goals.

I have a friend who is a triathlete. He tells me that anyone can compete in the event. Anyone can buy the necessary outfits, cheer when the gun sounds, and begin the race. However, only those who are in shape will finish or even compete for very long. After a few miles of the first event, participants are grateful that they took the time to build up their endurance. They are glad they held strong to the rigors of their training schedules.

What distinguishes triathletes is the ability to finish strong; they have prepared well. The demonstrate fortitude. Likewise, leaders who want to become great leaders need to develop the ability to endure and hold strong in the face of adversity and discouragement. As they live through hardship and work through pain and setback, they may stumble. But like a good runner, they never lose stride. They consistently stand up to the heat of battle. They finish what needs to be finished, and they stand firm on their values and vision.

Learning in Chaos

As Peter Senge defines it, a learning organization is an organizational structure in which “people continually expand their capacity to create the results they truly desire, where new and expansive patterns of thinking are nurtured, where collective aspiration is set free, and where people are continually learning how to learn together.”

In this sense, a learning organization is an organization that is continually expanding its ability to create and re-create the very patterns and structures by which it operates.

At least that is the goal.

Quick-Deciding Creates Chaos, Learning Order

Unfortunately, what I have found in my work is that quick decision making has won. In many cases, leaders have abandoned the learning organization in favor of the quick-deciding organization.

In times of chaos, confusion, and change, peacemaking leaders need to focus attention on making sure their organizations are quick learning rather than quick deciding.

The fast-paced environment of product development, competition, and shareholder expectations has forced many organizations to adopt a quick-deciding mentality. In this model, a team (much like a football team needing to score before time expires in the fourth quarter) is in a hurry-up offense. The goal is to make decisions. But as Tom Peters correctly observes, “As competition around the world boils over as never before, firms caught with bloated staffs and dissipating strengths—from Silicon Valley to the Ruhr Valley in Germany—are looking for quick fixes. There are none.”

Leading Toward Learning

So how would a two-pillar, peacemaking leader respond?

The goal of the quick-learning team is to seek out and develop opinion rather than steamrolling over it or quickly mustering forces against it. Feedback is highly desired rather than feared.

In contrast, feedback is offensive when you are a quick-deciding team. You develop “sides” on all issues. The competition heats up. Winning at all costs is what counts.

Members of a quick-learning team are all on the same side of the fence, looking at an issue with differing opinions, experiences, and ideas.

Meeting Agendas

Meeting agendas are often a surprising enemy. Leaders, staring at an agenda, feel compelled to make decisions within the time allotted. In most cases, true discussion of the issues and everyone’s opinions (the rooting-out process) is bypassed in favor of table talk that centers on implementation.

We suggest a meeting agenda that maps out what the team wants to learn about an issue. Learning should be the goal with good decisions the result. Remember that the goal is learning quickly and then making good decisions, not just deciding quickly.

Patience is Key

“Patience,” said Saint Augustine, “is the companion of wisdom.” Problems and day-to-day crises test our wisdom and our ability to make decisions under pressure. Great leaders are people of patience and constant learning.

It is the leader’s job to pull everything together into a quick-learning rather than a quick-deciding environment. The leader holds the dialogue together and asks questions that are designed to help team members clearly communicate their information and thoughts about the agenda item. In this way, the meeting’s goal is met: quick learning—rather than quick deciding—for the purpose of making good decisions.

The leader needs to develop not only an inclusive mind-set but also one that honors people for who they are and what they bring to the process. Each person brings unique strengths and outlooks to the table.

Ancient and Modern Philosophers

I’m a big fan of Biblical teachings, ancient philosophers and adages.  All for the same general reason, they each speak of truth and frameworks.  Most of my ancient philosopher exposure is through Aristotle.  To me, he provides frameworks that help me view the world from a certain perspective.

Frameworks are important to our brain because it is either lazy or doesn’t have enough capacity to process all the information it’s receiving every day—probably some of both.

By using frameworks, we can help ourselves and others gain a perspective on the world around us that helps us cope and move forward.

Aristotle was a student of Plato and Socrates.  But these guys lived around 2,500 years ago.  I began to wonder, where have all the philosophers gone or why have we not had one in 2,500 years?

But then I was listening to a Billy Joel song and realized that I had not been looking in the right places for philosophers.

Now with the wisdom of years, I try to reason things out
and the only people I fear are those who never have doubts.
Save us all from arrogant men, and all the causes they’re for.
I won’t be righteous again.
I’m not that sure anymore.

“Shades of Gray”

Or

And take the phone off the hook and disappear for a while
It’s all right; you can afford to lose a day or two
And you know that when the truth is told
That you can get what you want or you can just get old
You’re gonna kick off before you even get half through

“Vienna”

Let’s take a line from each of these songs and think about what Billy is saying:

“The only people I fear are those who never have doubts.”
“You can get what you want, or you can just get old.”

Why would a person never have doubts?  They must be so sure of they’re view of the world (or situation) that doubt never creeps into their thinking, evaluation or decision making.  As Billy says, that’s someone to fear!  They just can’t accept that someone would have a different perspective that might be valid.  Jordan Peterson’s Rule No. 9 from his book, “12 Rules of Life” says “Assume that the person you are listening to might know something you don’t.”  Someone who has no doubts is not likely to assume someone else knows what they’re talking about unless that someone else agrees with them.  That’s scary!

In the second song, Billy is not talking about being selfish.  In fact quite the opposite.  He was writing words about being useful, doing meaningful work, maintaining dignity instead of just growing old and doing nothing.  What state is your life today?  Are you just growing old or are you doing meaningful things?  This is not about being old, it’s about growing old.  Everyone one of us is growing old from the start.  Do something meaningful.  It’s a lot more fun.

And then there is my favorite modern day philosopher, George Carlin.  During one of his comedy routines, he said,

Have you ever noticed that anybody driving slower than you is an idiot and anyone going faster than you is a maniac?

If people are not going at the same speed as you, they’re either an idiot or a maniac.  If you think about that a minute you realize two things:

  1. You’re either an idiot or a maniac to everyone else around you.
  2. You’ll only be exposed to idiots and maniac because you never see the person going at the same pace as you.  You’ll never pass them, and they’ll never pass you.  You’ll never be exposed to “normal.”

Pay attention to philosophers, both ancient and modern.  They have a wonderful way of observing the world.

Treat Employees as Investors

It is interesting to watch privately held companies that seek to go public. They hire IPO (Initial Public Offerings) coaches who work hard with the CEO, CFO, and COO to train them to attract investors. They work with these leaders to help them say the right things in order to sell their companies. They teach them which messages work and which do not.

My question:

“Why don’t companies do the same thing with employees?”

If you do a quick study on employee relations over the last several decades, we think you will discover that how employees are viewed and described has moved along a continuum from workers to commodities to assets. We do not believe that referring to employees as “assets” is a satisfactory description because so many leaders look at assets as disposable or upgradable. Leaders and companies would be more successful in building organizations if they thought of their employees as “investors.”

Leaders need to give their people the same compelling we’re-a-great-company-and-here’s-why-and-where-we-are-going reasons for success that are promoted to IPO investors or current stockholders.

Leaders need to ask:

“How can we get employees excited about what we are doing?”

This approach is basic to team building and goes beyond vision and mission. It’s a way to engage the greatest resource of people—their energy!

Alan Loy McGinnis, in his book Bringing Out the Best in People, tells us, “Talk may be cheap, but the right use of words can generate in your followers a commodity impossible to buy…hearts on fire.”

Isn’t that what all leaders want—team members with hearts ablaze for the company’s vision and goals? The leaders certainly want investors who are loyal, happy, and motivated to give resources. Treating your employees as investors will produce similar results.

Leaders and companies would be more successful in building organizations if they thought of employees as “investors.”

Team Elements – Respect: Summary

Over the last several blog posts we’ve been working on the framework for great teams.  The four elements in the framework  include:

  • Truth
  • Respect
  • Elegance
  • Commitment

TREC.  The dictionary defines a TREK as “a movement, especially when involving difficulties and complex organization: an arduous journey.”  I realize that TREC and TREK are slightly different, but I always want to add an element that helps you remember a concept or framework.  Notice that building a team includes difficult and complex organization and is an arduous journey.

Teams don’t just happen.

Just because you gather together a group of people at roughly the same level in an organization, that doesn’t make them a team.  It’s simply a group of people who have some of the same goals and many different goals.  Leadership teams are charged with lining up the goals of all the participants, regardless of their personal or functional goals.  Sometimes those personal and functional goals need to be sacrificed in order to move the team goals forward.  It’s an arduous journey.

There is a fifth element that was not included in the list but needs to be checked and that’s Purpose.  The reason I tend to minimize the Purpose goal is that I assume leadership teams know what their collective goal is or should be.  However, if that’s not the case, this fifth element will jump to the top of the list to be solved first before the TREC can begin.

Truth and Respect

So far we’ve worked through the details of Truth and Respect.  We summarized Truth and I would like to summarize Respect in this post.

We need to look at the individual pieces of Respect as covered in the last three blog posts but there is also an important principle that relates to the combination of both Truth and Respect.

Respect

Individually, Respect can be made up of several elements.

Team Strengths
  •  Humility
    • When someone does not demonstrate humility, it’s hard to believe they have respect for others.
  • Development
    • When leaders believe it’s worth their time to grow and develop people, it demonstrates respect.
  • Compassion
    • People are motivated by being treated as human beings.  Not by what they do or don’t do, but who they are.
  • Patience
    • Stay calm, don’t get annoyed, turn back to Humility, Development, and Compassion
  • Kindness
    • “Giving someone what they need the most, deserve the least at great personal expense.”  Chip Ingram
Team Weaknesses
  •  Envy
    • Envy occurs when someone feels inferior to others.  It’s destructive, first the one who envies, then those around them.  When someone is dealing with envy, help them develop.
  • Anger
    • Anger eruptions are seldom positive.  Helping the team express anger and disappointment in a safe environment helps in dealing with loss and adversity.
  • Grudge
    • Grudges are usually caused by envy and anger but they just keep surfacing.  Deal with the envy and anger constructively to stop the grudges.

Truth and Respect

There is also a powerful force when a team is both very truthful and yet maintains great respect for every individual.  Amy Edmondson is may be the best-known author to identify the concept that when both Truth and Respect are present, a team experiences “psychological safety.”  Amy and others have shown through research that when psychological safety is present, teams perform the best.

Truth and Respect are necessary individually but when combined they help teams perform at a level that is much higher than expected.

Respect, Often the Missing Element

After spending nearly 30 years working with leadership teams, my experience has been that respect is often the missing element holding teams back.

Truth: Overt

“Truth” tends to be overt.  People say it.  Or more accurately, people blurt it out.  The problems happen when someone believes they have the truth and everyone else simply has a perspective.  I’ll write more about perspective in an upcoming blog about modern-day philosophers.  Billy Joel says in one of his songs “the only people I fear are those who never have doubts.”  If you have no doubts about your “truth”, you’re probably wrong.

The other thing I’ve seen happen on teams as they deteriorate, the truth turns sarcastic.  Yes, it is the truth but it certainly doesn’t get expressed with any respect.

Respect (lack of): Covert

I find a lack of respect to be covert.  Nothing is really said out loud or face-to-face but outside the room, there are comments made about a person or a position that is not very respectful.  Issues that remain covert are the most difficult to handle.  I know that people seem to think it’s kinder to remain silent and they’ll avoid the expected conflict created by being overt.  But anything that remains covert is always more difficult to work out.

Truth and Respect.  These are the first two steps in our TREC to great teams.

Managing Conflict

In his book The Fellowship of the Ring, the first book in the series The Lord of the Rings, J. R. R. Tolkien describes the camaraderie of a diverse group banded together by a common cause. Called “the fellowship of the ring,” their quest is to destroy the power of the Dark Lord by destroying the ring in which that power resides. Though they differ in nearly every way—racially, physically, temperamentally—the fellowship is united in its opposition of the Dark Lord.

In a section omitted in the movie, a heated conflict breaks out among the crusaders. Axes are drawn. Bows are bent. Harsh words are spoken. Disaster nearly strikes the small band. When peace finally prevails, a wise counselor observes, “Indeed in nothing is the power of the Dark Lord more clearly shown than in the estrangement that divides all those who still oppose him.”

Conflict causes estrangement within teams, even the best teams. Therefore, managing conflict is at the heart of the dilemma of the leader who has good relations with individual team members but cannot get the group to work together.

Rivalry causes division. Debate causes hurt feelings or a sense of not being heard or understood. How does a leader keep an aggressive person and a person who easily withdraws engaged?

Kenneth W. Thomas and Ralph H. Kilmann created the Conflict Mode Instrument, which is “designed to assess an individual’s behavior in conflict situations.” It measures people’s behavior along two basic dimensions: “(1) assertiveness—the extent to which an individual attempts to satisfy his or her concerns, and (2) cooperativeness—the extent to which an individual attempts to satisfy the other person’s concerns. These two dimensions of behavior can be used to identify five specific methods of dealing with conflicts.” The methods are described as follows:

  1. Avoiding—Low assertiveness and low cooperativeness. The goal is to delay.
  2. Competing—High assertiveness and low cooperativeness. The goal is to win.
  3. Accommodating—Low assertiveness and high cooperativeness. The goal is to yield.
  4. Compromising—Moderate assertiveness and moderate cooperativeness. The goal is to find a middle ground.
  5. Collaborating—High assertiveness and high cooperativeness. The goal is to find a win-win situation.8

Leaders need to use the peacemaking qualities defined by the two pillars of humility and endurance to bring conflict to the highest level of resolution: collaboration. The cooperative environment means “I need to be humble.” The assertive environment means “I need to endure.” The two pillars, taken together, cause people to listen, yet hold firm in solving conflict through collaboration. When collaborating, individuals seek to work with others to find a solution that satisfies all parties. It involves digging into hidden concerns, learning, and listening but not competing.

Team Elements – Respect: Envy, Anger, Grudges

We’re continuing our series on building great teams.  Great teams happen when we have

  • Truth
  • Respect
  • Elegance
  • Commitment

We’re still working our way through the Respect series with the final set of circumstances of Envy, Anger, and Grudges.  No, great teams don’t possess these attributes, great teams avoid these attributes. Envy, Anger, and Grudges are team weaknesses that can be lethal to your team’s well-being.

Envy

Envy is the first of the team weaknesses we’ll discuss. Great teams snuff out envy whenever it rears its ugly head.  Here are some attributes of Envy:

  • Discontented or resentful by someone else’s possessions, qualities, luck, or accomplishments, style or attribute.
  • An emotion which occurs when a person lacks another’s superior quality or achievement.
  • Desires to deprive another of what they have.
  • Delights in degrading those who are more deserving.

Envy occurs when someone feels inferior to others and will do what they can to undermine or chop down those who possess more or achieve more than themselves.

At its roots, this is a comparison issue.  Always comparing yourself to others is a losing battle.  Jordan Peterson in his book 12 Rules of Life: An antidote to chaos states in rule number 4 “Compare yourself to who you were yesterday, not to who someone else is today.”  Comparing yourself to who you were yesterday puts you on the path of growth.

I once had a pastor who was fond of talking about the little boy pushing his wagon up a hill.  As soon as he sat down in the wagon to rest, he found himself at the bottom of the hill.  Never stop growing!  Never stop learning!  As soon as you give up on your own growth and development, envy creeps in.   You begin to be resentful of what others have or what others have become.

Envy is destructive.  Its first target is yourself.  Its second target is those around you.  As Jordan Peterson says, an antidote to chaos is to continue growing.

Anger

As the second of the team weaknesses, Anger that is directed at circumstances or failures can be healthy if it is channeled properly.  Eruptions of anger are seldom positive.  Expressing anger and disappointment in a safe environment can help everyone deal with the loss and adversity.

I’ve often run exercises with teams that have experienced great loss and disappointment.  Working in small groups I allow each person to express their emotions by writing them on flip charts.  No holds barred.  Get it all out.  Once the teams have exhausted the extent of their anger, we take the flip charts that were created, post them on the wall, share them with each other and then hand every chart out to members of the team.  They are then instructed to tear the flip charts into as many pieces as possible, throw the pieces into the middle of the floor (expressing as much anger as they can while doing so) and then we all jump on the pile of pieces and stomp on them as viciously as possible.  By the time the stomping has slowed to a stop I always witness a moment of somber quiet.  But then someone breaks out in a big grin.  Another joins them.  It soon turns to laughter and people start expressing how cathartic the exercise was.  In one form or another people shout out “Wow, I haven’t felt this good in a long time!”  The anger dissipates.  Calm heads return.  And a new determination emerges in the room to move on, work hard, figure out how to overcome and get better.

All too often the anger remains covert.  People assume they must hold their head up high, don’t complain and keep going.  When things remain covert it’s almost impossible to deal with them.  Once we brought out the anger in an overt but healthy way, new energy emerges from the team and it makes it possible to move forward.

Grudges

The third and most subtle of the team weaknesses, Grudges can be caused be either envy or anger but they just keep resurfacing over time.  It’s probably because it remains overt until that moment when it erupts once again.

One of my teams referred to the practices as “replaying old tapes.”  Something would happen on the team that didn’t seem to make sense to me and finally, someone else would explain, “Oh, they’re just replaying old tapes from what happened a few years ago.”  A few years ago?  Are you kidding me?  People are still holding and expressing grudges after a few years and no one has dealt with it yet?  Amazing.

Leaders and teams must call out grudges and put a stop to them.  Maybe it will take a team exercise like the anger one described above.  Maybe it will take some one-on-one discussions with the leader or a coach.  Maybe a leader needs to decide to help a team member move on if they can’t get past old issues.  Grudges can be like deep infections.  They continue to resurface.  Sometimes a mild antibiotic will heal an infection.  I dealt with one of those antibiotic-resistant infections a few years ago.  It took a direct injection of the most powerful antibiotic every three hours for six weeks.

Infections can be tough to deal with.  Grudges can be just as tough because they pop to the surface periodically.  You must get to the root of them and deal with them to have healthy teams.

In this post, we’ve talked about the team weaknesses you should avoid to build great teams.  In the previous post, we talked about the positive things that need to be present to develop great Respect within teams.  We’ll wrap up Respect with our next post to pull it all together with focus.

Humility and Endurance: The Two Pillars of Leadership

My book Trust Me is centered on eight principles of successful leadership. What we call the “two pillars”—the key principles that support and are intertwined with the others—are humility and endurance. A leader who desires to build a great team must first become a leader of humility and endurance. Pride and despair always force leaders to choose incorrect methods and solutions.

It is difficult to build a team when you need to be the center of attention, the only voice, the only one with an idea, and the only one who can make a decision. It is also difficult to build a team when, at every sour turn, the team stumbles and fails or doesn’t learn from failure. Endurance means pushing through struggles together until the results are positive. Leaders, by the way they respond to crisis and chaos, often cause teams to quit sooner than necessary.

Understand, Accept, and Communicate Change

Since the 1980s—or earlier—the business world has begun to see the need for entirely new models of management in order to succeed in regaining and defending competitiveness in today’s world economy. The old paradigm of management that had guided the U.S. economy since the rise of the railroads and the large corporations of the Industrial Revolution no longer seemed to work. Firms struggled to remake themselves in order to be competitive. They followed the advice of many writers and consultants to become organizations that stepped away from Management by Objective and adopted a strategy of learning.

Today we live in a rapidly changing postindustrial society that is becoming increasingly complex and fluid. It is an environment that requires decision making and sometimes rapid change within organizations. Surviving and thriving in this rapidly changing landscape becomes a function of an organization’s ability to learn, grow, and break down institutional structures within the organization that impede growth. Organizations that are ideologically committed to growth and change will be at an advantage in the postindustrial era.

In his book Leading Change, John Kotter explains how leaders can effectively communicate change in their organizations. All of us at one time or another fully understand the confusion caused by change. Kotter writes,

Because the communication of vision [change] is often such a difficult activity, it can easily turn into a screeching, one-way broadcast in which useful feedback is ignored and employees are inadvertently made to feel unimportant. In highly successful change efforts, this rarely happens, because communication always becomes a two-way endeavor.

Even more important than two-way discussion are methods used to help people answer all the questions that occur during times of change and chaos. Clear, simple, often-repeated communication that comes from multiple sources and is inclusive of people’s opinions and fears is extremely helpful and productive.

Humility and endurance guide a ship experiencing change and chaos. A leader who builds a team, but their leadership style, upon the foundation of humility and endurance will see their team through difficult days.

Team Elements – Respect: Patience, Kindness

In our last post, we looked at the first three elements of great respect: Humility, Development, and Compassion.

Respect is the second component of great teamwork.

This week we’ll unpack further elements of Respect: Patience and Kindness.

In our final post on Patience, we’ll explore Anger and Grudges.

Patience

In today’s high paced world of do, do, do and go, go, go, we seldom think of patience as being an element of great teams.  The early Greek word that Aristotle would have used always related to people, not projects.

One of our modern-day dictionary definitions says:

Stay calm and not get annoyed.  Especially when something takes a long time, or when someone is not doing what you want them to do.

Another definition talks about not responding with annoyance or anger when faced with pain or suffering.  Patience doesn’t happen without suffering.

How often do you get annoyed by the pain and suffering of delay or what we see as incompetence?  If you’re like me, the answer is “way too often.”  However, it’s important to make sure that we don’t distribute the frustration and annoyance evenly.

When we’re part of a team it means we have responsibility and accountability to the team and team members.  Situations can be annoying.  Systems can be annoying.  People can be annoying.  But, if our goal is to grow the team, experience our own growth within the team,  and accomplish some great things together than we must keep our annoyance in check when it comes to people.

Annoyance can and will be triggered for many different reasons.  I could never list all the reasons but many that come to mind for me include:

  • Someone moving too fast or too slow to satisfy me.
  • Not doing the work the way I think it should be done.
  • Focusing on the long-term when we have pressing issues in the short term.  And vica versa.
  • Not honoring the values of the team in their work

Without going into great detail let’s look at some quick answers or reasons why you shouldn’t think of them as annoying

  • Everyone moves at a different speed.  The key is to know what deadlines are real and sticking to them.  Hold team members accountable when deadlines are missed.
  • We each work in different ways.  The key is the outcome.  Did you or the teammate get the results that were expected and needed?  If not, make sure clarification is achieved with everyone.  I’ve found that teams at high levels don’t spend enough time on clarification because they assume they’ve been there before, they assume they understand what is needed, they assume their pace and approach will be sufficient.  Notice the word assume used in every case.  I still remember a high school teacher explaining that “assume” makes an “ass” of “u” and “me.”  Don’t be an ass.  Don’t assume.
  • Each of our brains works in different ways.  On the Myers-Briggs assessment, there is a function referred to as the perceiving function.  Those who land on the “intuitive” side of perception think in conceptual terms.  They focus on the future and must have an image of what that future should be in order to deal with the daily details.  Those who fall on the sensing side of that function, work very much in the “here and now” so that they can understand how to get to a future state.  Both ways of perceiving are valid.  But each can also annoy the other.  Appreciate, honor and use the differences to help the team achieve at the highest level.

Kindness

I’m going to go back to Aristotle’s original word for this category which is Love.  I’ve converted his original word to Respect because I believe business teams are less confused by the word Respect.  As I’ve mentioned earlier, the Greeks had several words that English translates into the word love.  The word that Aristotle used was agape.  I’m going to use a definition that I believe was put forth by Chip Ingram.

“Giving someone what they

    • need the most
    • deserve the least
    • at great personal expense.”

Need the most

This implies that you’ve gotten to know a person well enough to know what they may need at the moment.  Do you know your teammates as human beings or simply as human doings (know them for what they do, not who they are)?

Deserve the least

I haven’t met many business leaders or team members that have bad intentions.  However, I’ve observed a lot of bad action.  People often do things that are counter to their intentions.  A person may have just done something that makes us think they don’t deserve help, assistance, care, understanding, etc.

At great personal expense

Kindness requires that we sacrifice some of our own needs to provide what another person needs the most at the moment.  It may require us to provide the time that we don’t seem to have at the moment.  It may require us to have the courage to step into a situation that would be must easier to simply avoid.  It may require us to delay crucial decisions to build team unity.  There is a cost.

I’m going to close this section with a line from one of my favorite books titled Anyway – The Paradoxical Commandments by Kent Keith.

People really need help but may attack you if you do help them.  Help people anyway.

Peace and Making Meaning

How do leaders create peace in the midst of chaos? How do they restore an organization to the point of balance and productivity? How do leaders reach out to employees during times of uncertainty and worry?

By becoming peacemakers.

The major problem many leaders face is not the mechanics of change or even embedded resistance to change. The chief challenge is helping people understand what is going on around them.

According to a national survey taken by the University of Michigan Institute for Social Research in the fall of 2001, only 1 in 5 adults said they felt hopeful about the future as compared with 7 out of 10 who reported feeling this way in a 1990 survey. People are distressed and want someone to bring meaning to their daily lives.

Calm and team effectiveness come when a leader makes meaning out of the jumble of chaos that surrounds employees, suppliers, and consumers. In most situations, every person on a team brings a different point of view, a unique experience, or a personal preference to the table. Every market change brings with it new expectations, new competition, or new hopes. It also brings new opinions, new points of view, and new preferences. How does a leader make meaning out of all that?

Peacemakers focus outside themselves

Leaders who understand the need to make meaning for their teams and organizations understand that it starts with their own style. If we are self-centered and proud, we surrender the ability to see the angst in others. The prideful leader will not see the need for communication or helping others understand what is going on around them. Such leaders hold their cards close to the vest. Their focus is on themselves.

In contrast, leaders who put “you first” and have self-esteem based on humility are able to look beyond themselves and help others see meaning in their circumstances.

Peacemakers maximize opportunities for communication

I have a friend who says, “You need to tell people the story until you vomit—then tell them some more.” Peacemakers take advantage of every opportunity to communicate with people to help them understand chaos and confusion. Communication is not just speaking; it involves listening, too. In true communication, a leader honors everyone’s opinions and frames of reference.

The goal is to learn, not necessarily to check items off the to-do list. This creates a “learning” organization or team that encourages and listens to everyone’s opinions. Before making decisions, leaders of learning organizations probe the dissenters to better understand their opinions. They listen, learn, honor other people, and discover how to make great, lasting decisions.

Peacemakers encourage thinking

Even when people see change or confusion as an opportunity rather than a menace, they still need to feel safe and unafraid. Leaders need to create an environment that is open and flexible.

Leaders need to encourage thinking that seeks the sustainability of improvements, not just the solutions to problems. In order for people to go that far, they need to feel supported and that their thoughts are being heard and acted upon.

Team Elements – Respect: Humility, Development, Compassion

Teams are at the heart of great performance, great happiness, and the best memories.  These blogs are built on the 4 Levels of Happiness by Aristotle.  In his framework, Aristotle says that the highest level of happiness will be achieved at Level 4.  In describing Level 4 Happiness, Aristotle Used five words:

  • Truth
  • Love
  • Purpose
  • Beauty
  • Unity

Love (Respect)

The Greeks had several words that are all translated into the English word “love.”  The Greek word for Love that Aristotle used had nothing to do with emotions or the feeling of love that we have for another person.  This word referred to treating the other person with respect.  It’s about what we do, not how we feel.

As human beings, we seem to have an innate sense that someone respects us or not.  Great teams require great respect (love) for each other.

In unpacking the concept of Respect (or love), we will look at the following concepts over the next couple of posts:

  • Three elements of building Trust: Humility, Development, Compassion
  • Patience
  • Kindness
  • Envy
  • Anger
  • Grudges

In our last post, we looked at Psychological Safety (both Truth and Respect being at their highest level).  Research has indicated that Psychological Safety is one of the best indicators of high team performance.

This post will start a series digging deeper into the concept of Respect.  How do we define it?  How do we use it?

Humility, Development, and Compassion

These are three of the eight concepts that we learn from my book, Trust Me are present with great leadership.  Let’s look at each one and see how they relate to Respect.

Humility

When someone does not demonstrate humility, it’s hard to believe they have respect for others.  Lack of humility becomes self-focused.  When someone is self-focused, they are not “other” focused.  Humility means that I have an interest in your opinion.  Steven Covey listed one of his 7 Habits of Highly Effective People as “Seek to understand first before being understood.”  When someone wants to know what I think before sharing with me what they think, I feel respected.  I feel like my opinion counts.  I’m more interested in their opinion because they were interested in my opinion first.  I feel respected.

Development

When a leader believes it’s worth their time to grow and develop me, I feel respected.  Leaders dedicated to development will provide straight and meaningful feedback.

I once worked with a client who told me their boss was a wonderful person, always positive and encouraging but not very useful.  They went on to explain that all of their performance reviews were great with nothing but good feedback.  However, it gave them nothing to work with.  There were no suggestions for growth or betterment.  Therefore, it just wasn’t very useful.

Positive Development means straightforward feedback about what’s working and what is not working with suggestions for development and follow-up on efforts.  Taking the time to develop people demonstrates respect.

Compassion

I would often get negative comments about this topic when we first published Trust Me.  Many managers would express the sentiment that they were not running a charitable organization; they were running a business and business was rough and tumble, not soft and cushy!

I started dealing with this question by asking these rough and tumble leaders about their doctors.  Did they like doctors that looked at the lab results only and treated them as numbers on a graph or did they like doctors that related to them as human beings first and then talked to them about how the clinical numbers might be affecting their quality of life.  They all like doctors who were professionally competent but treated them as human beings first and foremost.  The same is true with your teammates.

You want a teammate who tells it to you straight but knows you as a human being first.  We are not motivated or encouraged by people who treat us as a human ‘doing’ (relating to what we do rather than who we are) rather than a human being.  If we’re treated as human beings (which means we’re respected) first, we are much more likely to respond to our fullest.

Patience, Kindness, Envy, Anger, and Grudges.

These are concepts that we’ll look at in our next post about Respect.
